What does AI automation really cost a UK small business?
What an automation costs to build, what it costs every month and the upkeep most quotes leave out, with UK freelancer and agency rates side by side.
Key takeaways
- UK cost guides put a first automation at £1,000 to £5,000,12 but a simple one from a freelancer can cost £350 or less.3
- Every automation has three costs: the build, the monthly running cost and the upkeep. Most quotes only show the first.
- The software is the cheap part: no-code tools like Zapier and Make start at £7 to £15 a month for one user,2 and Zapier has a free plan for 100 tasks a month.4
- A freelancer or small studio usually costs less than a larger agency. The median UK contract rate for Zapier work was £350 a day,5 while a UK guide to web developer rates puts agencies at £600 to £1,500 a day.6
- Before you pay anyone, ask for all three costs as separate numbers, and ask who fixes it when it breaks.
What does a first automation cost?
A simple automation set up by a freelancer can cost £350 or less. UK cost guides put a first automation at £1,000 to £5,000 to build.312 Both are for a simple workflow on a tool like Zapier or Make. Further down I price five automations I run in the online shop I own, on each tool's published plans.
The build fee is the number everyone quotes. The monthly running cost, and the hours spent keeping it working, are what decide whether it pays for itself.
Why don't the prices online agree?
Search for what AI automation costs in the UK and you get ranges that barely overlap. On PeoplePerHour, a UK freelance marketplace, fixed-price offers to set up a Zapier or Make automation run from £20 to £350.3 One agency's guide says a first automation costs £1,500 to £5,000 and takes one to three weeks.1 A comparison site says Most SMEs spend between £5,000 and £30,000 on their first AI automation project.
2 Its own table then lists Zapier or Make level workflow automation at £1,000 to £5,000.
None of them is wrong. They are pricing different things:
- Different jobs. "Send new Shopify orders to a spreadsheet" and "an AI agent that answers customer emails" are both called automation. One is an afternoon. The other is weeks.
- Different sellers. A freelancer selling one fixed-price set-up has far less to pay for than an agency with a sales team and account managers, and prices the same job very differently.
- Different bundles. Some prices include discovery workshops, project management or a support retainer. Some are the build alone.
- Each number comes from someone with something to sell. An agency, a marketplace, or a site that earns commission on the tools it lists. None of them shows a real job, itemised.
So below I take five automations I run in my own shop and price what they sit on, using published prices.
What do automations like mine cost to run?
The online shop I run uses Shopify, Xero and Klaviyo, and I built its automations myself. The table shows the kind of tool each one needs and its entry price, checked on 5 and 6 November 2026, so you can price the same jobs for your own business.
| Automation | What it runs on | Published entry price a month | What pushes it up |
|---|---|---|---|
| Shopify payouts into Xero, split into sales, fees, refunds and VAT | Xero, plus a connector such as Zapier | Xero Ignite £18 or Grow £39, excluding VAT7; Zapier or Make from £7 to £15 for one user2 | Ignite allows 20 invoices and 10 bills; more orders means a bigger plan |
| Supplier stock feed into Shopify | Shopify, plus a workflow tool such as n8n | Shopify Basic £19, billed yearly8; n8n self-hosted on a small server for £5 to £151 | A large catalogue synced often |
| Product descriptions drafted from supplier data | An AI model, paid per use | £5 to £100 for a small business running a few automations1 | More text per run, or a larger model |
| Klaviyo flows (abandoned cart, after purchase) | Klaviyo | Free up to 250 profiles and 500 emails a month9 | A bigger mailing list moves you to a paid plan |
| Order management app | A small custom app and its hosting | No list price: hosting and a database, priced by the provider | Every new feature is more build time |
Running cost covers software subscriptions, AI model usage and hosting. For two or three simple automations with light AI use, one UK guide puts the monthly total at £40 to £150.1 None of this includes the build or the time spent fixing things, which is the third cost below. The build is usually the biggest single number, and who builds it moves the price most. The median UK contract rate for Zapier work was £350 a day in the six months to 6 November 2026,5 though only five job adverts quoted a rate. At that rate a one-day job costs £350 before any software.
What are the three costs of an automation?
Every automation has a build cost, a running cost and an upkeep cost. The build is paid once. Running and upkeep are paid every month for as long as you use it, and they are the two most quotes leave out.
- 01Agree the jobWhat it replaces and the rules it follows
- 02Build itConnect the tools, handle the messy data
- 03Test and go liveRun it beside the old way first
- 04Run itSubscriptions, AI usage, hosting
- 05Keep it workingFixes when an app or a supplier file changes
Steps 2-3Paid once
Steps 4-5Paid every month
| What it is | What pushes it up | |
|---|---|---|
| Build | The one-off work to design, connect and test it | Messy data, systems with no API, unclear rules |
| Running | Monthly subscriptions, AI model usage and hosting | Per-task pricing, high volumes, large AI prompts |
| Upkeep | Fixing it when an app updates or a supplier changes a file | Many connected tools, no monitoring, nobody owning it |
Upkeep is the one that catches people out. An automation that breaks quietly can write wrong data for weeks before anyone notices. ExpertSure advises budgeting 15 to 20% of the original build cost every year for maintenance.2 On a £1,000 to £5,000 build, that works out at £150 to £1,000 a year.
Some guides quote much more. AI Agency Plus puts it at £400 to £1,200 a month once a business is running a department on automation, with support included.1 That is pricing for commercial-scale work, and a small business with two or three simple workflows doesn't need to pay anything like it. In my view, paying a freelancer by the hour for the odd fix is usually enough there, as long as someone is watching for breakages.
What does it cost to hire someone?
You may not need an agency at all. These are published UK prices for each way of getting an automation built, from the smallest to the largest. Your own price depends on how messy your data is and how many systems are involved.
| Route | What you get | Published price |
|---|---|---|
| Do it yourself | A no-code tool and your own time | From £7 to £15 a month for one user2; £100 to £1,000 in the first year1 |
| A fixed-price freelance job | One simple automation, such as new orders copied into a spreadsheet | £20 to £350 for Zapier or Make set-up offers on PeoplePerHour3 |
| A freelancer by the hour | Builds, changes and the odd fix | £34 to £90 an hour for the UK-based Zapier freelancers listed first on PeoplePerHour3 |
| A freelancer by the day | A bigger build, such as payouts posted to Xero with VAT, or a small custom app | £350 median for UK Zapier contracts5; £250 to £600 for freelance web developers6 |
| What larger agencies quote | Scoping, project management, build and support | £600 to £1,500 a day for web agencies6; £450 to £1,800 a day for AI automation consultants2 |
The fixed-price offers on PeoplePerHour come from sellers in many countries, so check where someone is based and ask to see work they still run. Over a whole first year, AI Agency Plus puts a freelancer at £2,000 to £15,000 for a well-defined single build, and an agency at £5,000 to £30,000 when you need scoping, build and maintenance.1 If you're quoted far more than this to connect two tools, ask what else is in the price. If you're quoted far less for an AI agent, ask what happens when it gets something wrong.
Why does a freelancer usually cost less than an agency?
A freelancer or small studio has far fewer overheads to cover, so more of what you pay goes into the build itself. This part is my own view, as someone who sells this work.
A larger agency's rates have to pay for a lot before anyone builds anything: a sales team, a marketing budget, account managers and an office. A freelancer or a small studio like mine carries few of those costs, and the person you talk to is usually the person doing the work.
The trade-off is cover. AI Agency Plus says the freelancer route suits a business that can absorb the key-person risk
.1 So ask what happens when that one person is ill or on holiday, and keep the logins and subscriptions in your own name, so someone else can pick the work up if needed.
When isn't automation worth paying for?
Some jobs are better left manual, or handled by an off-the-shelf app:
- It happens rarely. A task you do once a month for 20 minutes will take years to pay back a custom build.
- The process keeps changing. Automate a process once it has settled, not while you're still working it out.
- An app already does it. For a standard job, a monthly app often beats a custom build. Every Shopify plan from Basic up lists integration with thousands of apps,8 so check the app store before you pay for a build.
- A mistake would be expensive. Refunds, legal replies and pricing decisions should get a person's sign-off, even when AI drafts them.
- Nobody will own it. If no one will notice when it breaks, it will cost more than it saves.
A rough test before you start: add the build price to a year of running costs, then compare it with what a year of doing the job by hand costs you in time. If the automation would not pay that back while the process stays as it is, leave it manual for now.
How do you get a quote you can trust?
Before you pay anyone, ask for these in writing:
- Build, running and upkeep as separate numbers. A single total hides the monthly bill.
- Which tools it runs on, and whose account they're in. Subscriptions and logins should be in your name, so you keep them if you part ways.
- What happens when it breaks. Who notices, how fast it gets fixed, and what that costs.
- The time it should save, with the working. "Saves 5 hours a week" should come with the steps it removes.
- One they've built and still run. Ask to see it working, not a slide about it.
FAQs
How much does AI automation cost a small business in the UK?
A simple automation set up by a freelancer can cost £350 or less. UK cost guides put a first automation at £1,000 to £5,000 to build, and one puts the running cost of two or three simple automations at £40 to £150 a month. AI agents that act on their own cost well above that.
What are the monthly costs of running an automation?
Software subscriptions, AI model usage and hosting. No-code tools such as Zapier and Make start at £7 to £15 a month for one user, and Zapier has a free plan for 100 tasks a month. One UK guide puts AI model usage for a small business running a few automations at £5 to £100 a month. The time spent keeping them working is extra.
Is it cheaper to use an app or build a custom automation?
For a standard job that an app already does, the app is usually cheaper. A custom build pays off when your process is unusual, your tools don't connect, or app fees grow with your order volume.
Is a freelancer cheaper than an agency for automation?
Usually. One UK guide puts a year of freelancer work on a single, well-defined build at £2,000 to £15,000, against £5,000 to £30,000 for an agency. A freelancer or small studio has fewer overheads to pay for, but ask who takes over if that one person is unavailable.
What should an automation quote include?
Separate build, running and maintenance costs, the tools it runs on and whose account they sit in, how breakages are spotted and fixed, and the time saving with the working shown.
